Why Your Project Backlog Rots Like Milk — and How to Fix It

A software engineering analysis argues that project backlogs function like data caches, storing beliefs about a codebase that may have already changed since the ticket was written. An audit of a live distributed-systems project with 139 tickets found that roughly one in four premises was stale or partially wrong. Eleven tickets described work that had already been completed, and three real blockers were hidden because surrounding assumptions were outdated. The audit found that 80 percent of its value came from refreshing those outdated premises, not from restructuring the dependency graph.
